
I'm Kirsty Carr, the founder of The Commercial Nervous System® and an authority in Commercial Intelligence.
For more than 20 years I have worked across SMEs, private equity, global organisations, and complex commercial environments, with experience spanning commercial management, procurement transformation, business transformation and organisational change.
Across very different businesses, sectors and leadership teams, I kept seeing the same commercial patterns. Businesses investing significant time, money and effort into solving visible problems whilst the underlying issues, often those affecting performance, remained untouched.
Different sectors. Different businesses. Same patterns.
I began looking beyond the obvious problem, testing the assumptions around it and understanding what was really affecting performance before deciding what needed to change.
Over time, that way of thinking became The Commercial Nervous System® - not as a business idea, as a practical decision making framework, developed through years of commercial experience, doing the work, recognising patterns, and understanding that what appears to be the problem, is not always where the problem sits.

Over the years I became increasingly sceptical of strategy that starts with ambition before properly understanding the business expected to deliver it.
A growth target, transformation plan or new strategic direction can look perfectly reasonable on paper but it tells you very little about whether the business currently has the commercial capability to support it.
I learned to look first at the business as it is today: how its people operate and influence, how its products and services perform, how work moves through the business, and what the results are already telling us.
Looking at these together often exposes connections, dependencies and constraints that are missed when individual problems, challenges and opportunities are considered in isolation.
That thinking is central to The Commercial Nervous System® as it allows the current capabilities within a business to be evaluated against what is being asked of it, whether that is solving an immediate problem, improving performance or supporting a larger commercial ambition or change.
I believe strategy is much stronger when it is grounded in what the business can actually support, what needs to change, and where time, attention and investment will have the biggest commercial impact.
The Commercial Nervous System® is grounded in more than 20 years of commercial leadership, procurement, transformation and organisational change across SMEs, private equity, global organisations, and complex commercial environments.
That breadth matters. The framework was not developed around one sector, one business model, one type of problem.
It was shaped by seeing how commercial decisions play out across very different sectors, businesses, pressures and stages of growth.
My background spans manufacturing, pharmaceutical, FMCG, charity, procurement transformation and corporate consultancy, working in environments where commercial decisions have significant operational and commercial impact.
That experience has given me a very broad view of how people, products, process and performance interact in practice, and how decisions made in one part of a business can create consequences somewhere else.
The Commercial Nervous System® brings that experience together into a practical framework that can be applied across different businesses, functions and commercial situations.

My work with SME owners, Agency owners and Leadership teams is built around one clear belief: better judgement begins with better understanding.

Who is Kirsty Carr?
Kirsty Carr is a UK-based commercial strategy advisor and creator of The Commercial Nervous System®.
With over 20 years of experience in commercial management, procurement transformation and organisational change, she helps SMEs, agencies and SLTs differentiate visible symptoms from the underlying root causes of commercial performance problems.

I work with organisations who value understanding before acting. In most cases, these are successful businesses where growth, increasing complexity or change has made commercial decision making harder and the consequences of getting them wrong greater.
They are owners and leaders who take responsibility and accountability for their decisions, have autonomy and authority to act on them, and are willing to make the changes their business needs.
Honest commercial challenge, independent thinking, and experienced judgement.
In return, I expect honesty, curiosity, accountability, and a willingness to explore what the business is really telling us, even when the answers are uncomfortable.
Because commercial decisions should be based on facts, not feelings.
I bring over 20 years of experience to the table, but the value is not simply in what I know. It is how I use that experience to read what is happening, challenge the assumptions and remain objective when my clients are often too close to the business to see it clearly.
I am not there to take over, or make decisions for you. I am there to bring a fresh, objective perspective to the problems, challenges and opportunities you are facing.
The aim is to strengthen the quality of decisions being made today whilst building commercial capability so you are able to continue making good decisions long after our work together ends.
